Ghost kitchens prepare food only for delivery and pickup, without a dining room. They lower startup costs and let operators test concepts quickly, but delivery platform commissions, packaging and competition make margins tight. Food service managers earned a median of $65,310 in May 2024, with 30% self-employed, and cooks earned $35,760, according to the Bureau of Labor Statistics. Below is the key industry data on ghost kitchens and delivery-only restaurants, with costs, business models and a first-year projection.
Models range from a single delivery-only brand in a shared kitchen to multi-brand kitchens running several menus from one line and existing restaurants adding virtual brands to use spare capacity.

The workforce
| Occupation | Jobs (2024) | Median pay (May 2024) | Projected growth, 2024 to 2034 |
|---|---|---|---|
| Food service managers | 352,800 | $65,310 | +6% |
| Cooks | n/a | $35,760 | n/a |

Business models compared
The figures below are illustrative months from our research, not industry averages. They show how revenue and costs typically fit together; your market, prices and costs will differ.
| Business model | Startup costs | Example monthly revenue | Costs | Profit before owner pay | Margin |
|---|---|---|---|---|---|
| Single delivery brand (shared kitchen) | Low to moderate: kitchen rental, small equipment, packaging, branding | $25,000 | $22,700 | $2,300 | 9% |
| Multi-brand kitchen (3 virtual brands) | Moderate: leased kitchen, equipment, staff | $55,000 | $52,750 | $2,250 | 4% |
| Restaurant adding virtual brands | Low: menu development, packaging, platform listings | $12,000 | $9,200 | $2,800 | 23% |
Fixed and variable costs
For projections, the most useful split is between variable costs, which rise and fall with sales (materials, supplies, hourly labor, fees), and fixed costs, which you pay every month regardless (rent, salaried staff, insurance, loan payments).
| Business model | Variable costs (% of revenue) | Fixed costs per month | What it means |
|---|---|---|---|
| Single delivery brand (shared kitchen) | 74.2% | $4,150 | Mostly variable: profitable early, but watch cash flow |
| Multi-brand kitchen (3 virtual brands) | 74.3% | $11,900 | Mostly variable: profitable early, but watch cash flow |
| Restaurant adding virtual brands | 70.0% | $800 | Mostly variable: profitable early, but watch cash flow |
What the numbers say
Delivery commissions are a major cost, often rivaling food cost, so pricing and direct ordering matter.
Shared kitchens lower fixed costs but bring rent and scheduling limits.
Restaurants adding virtual brands earn extra revenue from capacity they already pay for.
The three models in brief
Single delivery brand. One menu prepared in a shared or commissary kitchen. See restaurant data.
Multi-brand kitchen. Several menus sharing ingredients and staff.
Restaurant adding virtual brands. Delivery-only menus from an existing restaurant kitchen.
Cost structure: multi-brand kitchen (3 virtual brands)
Each cost as a share of the example month’s revenue ($55,000):
| Cost | Monthly amount | Share of revenue | Type |

| Food | $16,500 | 30.0% | Variable |
| Delivery commissions | $11,000 | 20.0% | Variable |
| Kitchen staff | $10,000 | 18.2% | Variable |
| Kitchen lease | $4,000 | 7.3% | Fixed |
| Manager | $3,500 | 6.4% | Fixed |
| Packaging | $2,750 | 5.0% | Variable |
| Marketing | $2,500 | 4.5% | Fixed |
| Payroll taxes | $1,200 | 2.2% | Fixed |
| Payment fees | $600 | 1.1% | Variable |
| Insurance | $400 | 0.7% | Fixed |
| Software | $300 | 0.5% | Fixed |
| Profit before owner pay | $2,250 | 4% |
A first-year projection: multi-brand kitchen (3 virtual brands)
New businesses rarely start at full speed. This projection assumes revenue ramps from 35% of the example month in month 1 to 100% by month 12, variable costs move with revenue, and fixed costs stay the same every month. It’s a planning illustration, not a forecast.
| Month | Revenue | Variable costs | Fixed costs | Profit | Cumulative |
|---|---|---|---|---|---|
| 1 | $19,250 | $14,303 | $11,900 | -$6,953 | -$6,953 |
| 2 | $24,750 | $18,389 | $11,900 | -$5,539 | -$12,492 |
| 3 | $30,250 | $22,476 | $11,900 | -$4,126 | -$16,618 |
| 4 | $34,100 | $25,336 | $11,900 | -$3,136 | -$19,754 |
| 5 | $38,500 | $28,606 | $11,900 | -$2,006 | -$21,760 |
| 6 | $41,800 | $31,057 | $11,900 | -$1,157 | -$22,917 |
| 7 | $45,100 | $33,509 | $11,900 | -$309 | -$23,226 |
| 8 | $47,850 | $35,553 | $11,900 | $397 | -$22,829 |
| 9 | $50,050 | $37,187 | $11,900 | $963 | -$21,866 |
| 10 | $52,250 | $38,822 | $11,900 | $1,528 | -$20,338 |
| 11 | $53,900 | $40,048 | $11,900 | $1,952 | -$18,386 |
| 12 | $55,000 | $40,865 | $11,900 | $2,235 | -$16,151 |
Year one: revenue $492,800, profit before owner pay -$16,151. The first profitable month is month 8. Cumulative results bottom out at -$23,226, which is the minimum cash cushion this plan would need, before any startup costs.
Kitchen rent, a manager and marketing start before order volume builds, so this multi-brand illustration turns profitable in month 8, with a cumulative low of about $23,200.
How ghost kitchens earn
- Delivery platform orders.
- Direct online ordering.
- Pickup orders.
- Catering and group orders.
- Multiple virtual brands from one kitchen.
Delivery economics
Platform commissions, promotions and packaging can take a large share of each order. Price menu items for delivery, encourage direct ordering for repeat customers and track profit per order by platform.
Menu design for delivery
Choose dishes that travel well, hold temperature and stay crisp, and use packaging designed for delivery. Shared ingredients across brands reduce waste and inventory.
A startup checklist for ghost kitchens and delivery-only restaurants
- Secure a permitted kitchen and health approvals.
- Get food protection manager certification.
- Design delivery-friendly menus and packaging.
- List on delivery platforms and set up direct ordering.
- Track profit per order by channel.
Virtual brands
Running several brands from one kitchen reaches more customers on delivery apps, but each brand needs strong photos, reviews and consistent quality. Too many brands can overwhelm a kitchen.
Where the opportunities are
- Underserved cuisines in delivery zones.
- Healthy and dietary-focused menus.
- Late-night delivery.
- Corporate lunch catering.
- Restaurants filling slow hours.
Key terms
| Term | Meaning |
|---|---|
| Ghost kitchen | A kitchen preparing food only for delivery and pickup |
| Virtual brand | A delivery-only restaurant brand |
| Commission | Platform fee per order |
| Direct ordering | Orders through your own website or app |
Reviews and ratings
Delivery apps rank restaurants by ratings, speed and accuracy. Check every order, respond to reviews and fix problems fast.
Key numbers to track
Track orders per day, average order value, food and packaging cost, commission share, rating and order accuracy.
Common mistakes
- Ignoring commission costs in pricing.
- Dishes that travel poorly.
- Too many brands too soon.
- No direct ordering.
- Weak packaging.
Marketing a delivery brand
Great food photos, platform promotions, social media and direct ordering incentives bring repeat customers. See restaurant data.
Shared kitchens
Shared kitchens offer permitted space with lower startup costs; check storage, hours and fees.
Speed and accuracy
Fast, accurate orders earn ratings that drive visibility on apps, so check every order against the ticket before sealing.
Packaging
Vented containers, tamper-evident seals and spill-proof packaging protect quality and trust.
Direct customers
Loyalty programs and website ordering avoid commissions on repeat orders.
Catering
Group orders for offices fill weekday lunches with larger tickets.
Choosing a location for delivery
Delivery apps show restaurants within limited distances, so kitchen location decides which neighborhoods you can serve. Pick sites near dense residential areas, offices and campuses where order volume is high and competition in your cuisine is thin.
Testing concepts
A ghost kitchen’s advantage is speed: test a menu for a few weeks, study ratings and repeat orders, and adjust or retire brands that don’t perform. Keep test menus small so ingredients overlap with proven items.
Staffing a delivery kitchen
Delivery orders arrive in waves around meals. Schedule cooks and packers to match peak hours, use clear tickets and checklists for every order, and assign someone to verify bags before pickup.
Transparency
Be honest about where food is prepared; misleading virtual brands erode trust.

Licensing and rules
Every kitchen preparing food for sale needs health permits and inspections, and many states require a certified food protection manager; operators in shared or commissary kitchens must follow the facility’s permits and their own; delivery platform agreements set commissions, fees and terms, and some cities regulate delivery app fees; menus should list allergens accurately, and virtual brands must not mislead customers about who prepares food; packaging and food safety during delivery matter. Requirements change; confirm with your state and local agencies before you start.

Across all small businesses, average fixed assets such as equipment, furniture and vehicles were ₹3,42,242 per establishment in 2025.
